Look beneath what is visible.
Organisations are good at noticing what becomes visible.

Performance.
Learning.
Trust.
Behaviour.
Engagement.
Burnout.
Culture.
Risk.
Change.
Â
But visible outcomes have histories.
Some we want to change.
Others we want to understand, strengthen and sustain.
Â
Both have histories.
Â
They emerge through repeated experiences, relationships, expectations, structures, demands, resources, opportunities, decisions, signals and silences.
Â
Conditions Thinking begins beneath the outcome.
Â
It asks:
Â
What conditions are making this possible?

Not because conditions determine people.

They do not.

But because people think, choose, learn, perform and adapt within environments that can strengthen, replenish, protect, constrain or progressively consume their capacity.
What if the outcomes worth protecting have invisible histories too?
THE PHILOSOPHY
Conditions thinking
Conditions Thinking is an organising philosophy for understanding and stewarding human systems through the conditions that shape capacity, adaptation and possibility.

It brings together insights from systems thinking, psychology, safety science, organisational development and other disciplines to offer a different place from which to begin:

What conditions are making this possible – and what conditions might strengthen what becomes possible next?

It recognises human agency, accountability and the limits of influence.

Leadership is the stewardship of conditions that shape human adaptation and expand human possibility.
Conditions Thinking
Not only when something is wrong
Conditions Thinking is not only a way of examining failure, strain or unintended outcomes.

It is equally interested in what enables people and systems to function well.
Â
-
When trust is high, what conditions helped create it?
-
When a team learns quickly, what makes that possible?
-
When people perform well without progressively depleting themselves, what is being protected or strengthened?
-
When culture enables people to speak, contribute and grow, what are they repeatedly experiencing?
Â
Understanding strength allows us to do more than celebrate it.
Â
It allows us to steward the conditions that help sustain it.
DEVELOPMENTAL ARCHITECTUREâ„¢
How possibility takes shape
CONDITIONS → CAPACITY → ADAPTATION → POSSIBILITY
CONDITIONS
What people repeatedly experience.
CAPACITY
What people and systems have available to meet what is being asked of them.
ADAPTATION
How people adjust, learn, protect, perform, comply, resist and develop in response.
POSSIBILITY
What remains available to attempt, sustain, contribute and become.
Stewardship Architectureâ„¢
Seeing creates responsibility
Perception → Judgement → Stewardship → Conditions
Once we begin noticing conditions, another question appears:

What conditions are we creating through the way we respond?
Â
Leadership judgements become conditions.
Decisions become conditions.
Structures become conditions.
Meetings become conditions.
Incentives become conditions.
Silence becomes a condition.
Â
This is where Conditions Thinking moves from understanding to stewardship.
Â
Stewardship is not control.
Â
It is the responsible use of influence in systems we can never completely understand or command.
CONDITIONS THINKING
From understanding to possibility
Conditions Thinking begins with attention, but it does not end there.

Seeing conditions more clearly creates an opportunity to make wiser choices about what we protect, what we strengthen, what we change and what we create next.

We cannot control human systems.

But we participate in them.

And through the conditions we create, reinforce and leave behind, we influence what becomes possible.

See beneath the visible.
Shape what becomes possible.
